Nadia Louis-Hermez - Head of Legal Operations at ERGO Next Insurance
Legal Ops & AI: Moving from Tactical to Strategic | Nadia Louis-Hermez
In this episode of "The Counsel's Code," we sit down with Nadia Louis-Hermez, Head of Legal Ops at Ergo Next (formerly Next Insurance). Nadia provides a masterclass on how Legal Ops has transitioned from a tactical "support" role to a strategic "profit protector." She highlights why AI is a survival requirement for scaling organizations and provides a practical blueprint for implementing CLM tools that actually get used.
Meet the Speaker: Nadia Louis-Hermez
We are pleased to feature Nadia Louis-Hermez, the Head of Legal Ops and Paralegal at Ergo Next. Nadia’s career path is a testament to the evolution of legal functions. She spent over a decade in "Big Law" at elite firms like Latham & Watkins and Orrick, navigating high-stakes securities litigation.
After moving in-house, she realized that the rigor and discipline of litigation were perfectly transferable to streamlining corporate workflows. Over the last four years, she has matured the Legal Ops function at Next Insurance from a nascent role into a central pillar of the company’s strategy, most recently steering the operational integration of their merger with Munich Re.
Key Insights from the Conversation
How did your background shape your view on legal ops and its market value?
Nadia describes her transition from "Big Law" to Legal Ops as a natural evolution. The "Big Law" rigor where everything was due yesterday gave her the organizational discipline needed to manage in-house teams. She views her role as "making sure the trains are running on time," moving from managing trials to building the operational engine that allows a legal department to scale.
What is the current mood in Legal Ops around AI and legal tech?
The mood has shifted from "cautious curiosity" to "cautious optimism." Nadia argues that AI is now a "survival requirement" for scaling. As CEOs demand more from GCs with smaller budgets, Legal Ops must adopt AI to handle the increasing volume of "busy work," allowing humans to focus on high-level strategy.
What separates successful AI adoption from 'AI for AI's sake' in legal operations?
Rule number one: Solve pain points, don't follow the hype. Successful adoption happens when you talk to internal clients first to find bottlenecks. Nadia shares an example of using AI during an M&A to scan thousands of contracts for "Change of Control" clauses. A task that would have taken months manually was finished in just four weeks.
How do you make legal metrics resonate with sales, finance, and executives?
Nadia’s philosophy is that "Data is the story, but the metrics are the hero." She focuses on Contract Velocity, specifically how long it takes Legal to turn a contract around. By identifying a 15-day bottleneck and redesigning the workflow, she cut that time down to 6.5 days in just six weeks.
Which KPIs have gained the most traction with leadership?
While Cycle Time is the primary metric currently, Nadia is moving toward a "Legal Front Door" ticketing system. This will allow her to measure the "high volume, low touch" requests versus strategic work, proving Legal is a strategic partner rather than a cost center.
How should legal ops evaluate CLM and AI tools for adoption and ROI?
Nadia emphasizes the "Legal Tech Scorecard." Before buying, ask: "How will this help the business?" She suggests recruiting "tech champions" from different departments to manage workflows and help train peers. Her golden rule: AI should never replace human judgment; you have an ethical obligation to "trust but verify".
How do you approach pilots and scaling?
"Baby steps." Don't try to implement the "big enchilada" at once. Start with low-risk, low-touch contracts like NDAs or waiver forms. Once those are adopted, move into MSAs and subscription licenses. Nadia recommends a 30, 60, 90, 120 day roadmap for implementation.
How do you build a culture that embraces change, from workflows to AI and CLM?
Culture change is driven by demonstrating ROI through data. For example, by using a spend management tool to catch billing violations, Legal can show the organization exactly how much money is being saved, such as saving $500k on a $2M spend.
Rapid Fire Round
Mandatory KPI: Constant "Contract Insights" dashboards to track cycle times.
Curious Trend: Self-service automation in the intake process to ensure cleaner data hygiene.
Desired AI Use Case: Automation and triage for regulatory compliance by using AI as a first line of defense to sift through shifting laws.
Legal Office Hack: Dynamic Dashboards. Create filters for your most active vendors so you can answer stakeholder questions instantly.
